Categorise and rank cancellation reasons by revenue impact before deciding what to fix, with AI help once you have 50 responses

A solo founder's step-by-step method for pulling cancellation reasons from Stripe, surveys and support tickets into one place, tagging them by theme, and ranking themes by how much revenue they cost.

Evidence: The author reports this. We have not checked it beyond reading the source.

The business problem

A small subscription business loses customers but does not know which cancellation reasons are worth fixing first.

What was tried

Collect cancellation reasons from Stripe, exit surveys in Typeform or Google Forms, in-app modals, support tickets and emails into one spreadsheet. Read every response before judging. Tag each by theme, starting from pricing, missing features, competitor, support, onboarding and company change, and adding themes the data needs. Rank themes by frequency and severity, treating 30 percent or more of cancellations as critical and under 5 percent as low, weighted by revenue lost. For each top theme ask whether fixing the surface reason would actually have kept the customer. The author suggests AI help once you pass about 50 responses.

What was reported (not reported)

No real before-and-after result is reported. The post gives illustrative revenue arithmetic and cites an outside dataset on churn rates by company quartile.

Limitations

The post is written by the maker of a churn analysis product and promotes it repeatedly, so its claims about AI analysis are unverified. It names no model, shows no prompt and describes no check of the AI's tagging. It warns about recency bias, response-rate bias because only some customers answer exit surveys, and confirmation bias, and advises at least 90 days of data. Claims of patterns across thousands of analyses come with no method.

What you need

A Stripe account or other billing records, a way to collect exit survey answers, and at least a few dozen cancellations to analyse.
